Packaging baseline after two failed attempts
An FMCG manufacturer with 120+ suppliers got its first credible packaging baseline in three months, after two earlier attempts had stalled.
- 3 monthsto the first comprehensive baseline
- 120+suppliers engaged directly
- In-housenow run by the procurement team
The situation
A large Australian FMCG manufacturer had committed to public packaging recycling targets but had twice failed to establish the data baseline needed to track progress. Both attempts stalled because procurement and suppliers saw the work as a compliance burden disconnected from day-to-day decisions.
What I did
Rather than starting with another data-collection push, I focused first on why the previous attempts had failed. Working closely with procurement and marketing teams, I redesigned the data collection process to be simple and repeatable, then engaged directly with more than 120 suppliers, explaining the purpose of the work and offering one-on-one calls to walk through requirements.
The outcome
Within three months, the organisation had its first comprehensive packaging baseline and a roadmap aligned to its public targets. Supplier engagement shifted from resistance to active participation, and sustainability considerations became embedded earlier in packaging and sourcing decisions.
The framework was designed for repeatable year-on-year tracking and has since been handed over to the procurement team to run independently.
